An espresso can taste balanced at 30 seconds and noticeably bitter at 35. The difference may be only a few grams of liquid in the cup, yet the sweetness seems to disappear, the finish becomes harsh, and your mouth feels unexpectedly dry.

Why can such a small change have such a noticeable effect?

The short answer is that extending a shot changes more than the number on the timer. It usually increases the amount of water passing through the coffee, changes the brew ratio, and extracts more soluble material from the puck. Once the espresso has reached its most balanced point, the additional liquid may contribute relatively little sweetness while making bitterness, dryness, or roast character more noticeable.

There is an important qualification, though: a longer extraction time is not automatically bad, and bitterness does not always mean the entire coffee puck has been over-extracted. Time is a diagnostic measurement, not a universal definition of good espresso.

To fix the shot, you need to understand what the extra seconds are actually telling you.

Why Can a Few Extra Seconds Change Espresso So Much?

Espresso is a highly concentrated drink. Small changes in grind size, yield, temperature, or water flow can therefore have a much more obvious sensory effect than they would in a larger filter coffee.

As water passes through the puck, it dissolves many different compounds from the roasted coffee. These compounds do not all dissolve at identical rates, but the familiar explanation that acids extract first, sugars second, and bitter compounds last is too simple. Acidity, sweetness, bitterness, aroma, and texture develop together throughout the shot, while their relative contribution changes over time.

At the beginning of the extraction, the liquid entering the cup is highly concentrated. As the shot continues, the liquid flowing from the basket generally becomes weaker. That later liquid can still increase the total extraction, but it may not add desirable flavor in the same proportion as the earlier part of the shot.

Imagine an 18-gram dose that tastes balanced at 36 grams of espresso. If you continue to 42 or 45 grams without changing anything else, you have not merely waited longer. You have changed the brew ratio from 1:2 to approximately 1:2.3 or 1:2.5.

Longer ratios can help some coffees develop more sweetness and clarity, but they can also leave an already balanced shot tasting thinner, drier, or more bitter. The extra liquid may:

  • Reduce the perceived concentration and body.
  • Make the espresso feel thinner or more hollow.

  • Dilute sweetness until the cup no longer feels balanced.

Does a Longer Extraction Always Make Espresso Bitter?

No. Some coffees taste best with a longer extraction or a higher brew ratio, particularly dense, lightly roasted coffees that can be difficult to extract. A well-prepared light roast may need more water, more contact time, or a higher temperature to develop sufficient sweetness and clarity.

Dark roasts often behave differently. Their cellular structure has been changed more extensively during roasting, making them generally easier to extract. A long ratio or high temperature can quickly emphasize roast-related bitterness, smoke, or dryness. These coffees may taste better with a shorter ratio and slightly lower temperature.

The relationship between time and taste also depends on what caused the shot to run longer.

A 36-gram espresso that takes 38 seconds because the grind is very fine is not equivalent to a 45-gram espresso that takes 38 seconds because the barista intentionally allowed more water through the puck. The clock shows the same number, but the flow, ratio, concentration, and extraction conditions are different.

That is why shot time should never be evaluated without also knowing:

  • The dry coffee dose
  • The espresso yield
  • The resulting brew ratio
  • The grind setting
  • The brewing temperature
  • The coffee’s roast level
  • How the puck was prepared

A conventional recipe of 18 grams in and 36 grams out in approximately 25–30 seconds remains a useful starting point, but it is not a pass-or-fail standard. Taste and repeatability matter more than forcing every coffee into one time window.

Bitterness and Astringency Are Not the Same

People often use “bitter” and “astringent” interchangeably, but they describe different sensory experiences.

Bitterness is a taste. It is detected on the tongue and can resemble unsweetened cocoa, tonic water, charred food, or certain medicines. A moderate level of bitterness is not necessarily a defect. It contributes structure and depth to espresso, especially when balanced by sweetness and acidity.

Astringency is primarily a physical sensation. It makes the mouth feel dry, rough, tight, or slightly puckered. You may notice it on the tongue, gums, inside of the cheeks, or in the finish after swallowing.

A useful test is to wait several seconds after tasting:

  • If a strong, dark flavor remains, you are probably noticing bitterness.
  • If your tongue and cheeks feel dry or rough, astringency is more likely.
  • If you experience both, the shot may be overly long, unevenly extracted, or poorly matched to the coffee’s roast level.

Astringency is especially useful as a warning sign because it often points toward uneven water flow, excessive fines, or localized over-extraction—not simply a shot that ran two seconds longer than expected.

What Is the Longer Extraction Time Actually Telling You?

Time is the result of several interacting variables. If your espresso takes longer than usual and tastes bitter or dry, the clock cannot tell you which variable caused the problem.

These are the most common possibilities.

1. The grind is too fine

Finer coffee creates more surface area and smaller pathways through the puck. This generally increases resistance, slows the flow, and gives water more opportunity to dissolve material from the coffee.

If the grind is too fine, the espresso may:

  • Begin with slow drops instead of a steady flow.
  • Take much longer to reach the target weight.
  • Taste heavy, harsh, bitter, or drying.
  • Lose clarity and sweetness.
  • Leave muddy residue in the cup.

2. The target yield is too high

If the dose remains at 18 grams but you allow the shot to continue from 36 grams to 45 grams, both extraction time and brew ratio increase.

This can be useful when a light roast tastes sharp or underdeveloped. But if the espresso was already balanced at 36 grams, continuing the shot may dilute its body and make less pleasant flavors more obvious.

Try stopping the espresso earlier before changing the grind. If the shot tastes sweet at 34–36 grams but harsh at 42 grams, you have learned something useful: the problem is probably the endpoint rather than the entire extraction.

3. The brewing temperature is too high

Hotter water generally increases the rate at which soluble material moves from the coffee into the beverage. If the temperature is too high for the chosen coffee and recipe, bitterness and roast character may become more pronounced.

Temperature is particularly relevant with dark roasts, which often extract more readily than light roasts. If grind size, flow, and ratio are already reasonable but the espresso still tastes aggressively bitter, try lowering the temperature slightly.

Make small adjustments. A change of 1–2°C is more useful than making a large jump that introduces a new problem.

Temperature should normally be a fine-tuning variable, not the first solution for a shot that is barely dripping. If the flow is obviously too slow, adjust the grind before changing the temperature.

4. The coffee is dark roasted or stale

Some bitterness originates in the coffee before brewing begins. Dark roasting can create intense cocoa, smoky, spicy, or charred flavors. Those notes may suit the intended roast style, but a high temperature or long ratio can quickly make them dominate the cup.

Darker roasts also tend to extract more readily than lighter roasts. Stale coffee creates a different problem. It often produces muted aroma, low sweetness, a flat body, and a lingering woody or bitter finish. Brewing changes cannot restore aromatic compounds the beans have already lost.

Before diagnosing the machine, check:

  • Whether the coffee has a clearly printed roast date.
  • How long the bag has been open.
  • Whether it was stored away from heat, moisture, air, and light.
  • Whether its roast profile is darker than the recipe was designed for.

5. The puck is extracting unevenly

A shot can taste sour, bitter, and astringent at the same time. This apparent contradiction often indicates channeling.

When there are cracks, clumps, gaps, or areas of different density in the puck, water does not move evenly through all the coffee. It follows the easiest routes. Coffee next to those high-flow channels may be washed more aggressively, while coffee in other areas remains insufficiently extracted.

The cup then combines flavors from differently extracted areas:

  • Under-extracted regions may contribute sharp acidity or a salty impression.
  • More heavily extracted regions may contribute bitterness and dryness.
  • The overall shot may lack both sweetness and clarity.

If a shot reaches the expected yield in an apparently normal time but tastes both sour and bitter, do not immediately change the ratio. Inspect the puck preparation and flow first. How to Fix Bitter and Astringent Espresso

The fastest way to lose track of a recipe is to change the grind, dose, ratio, temperature, and tamping technique at once. You may improve the next shot, but you will not know which adjustment worked.

The process below keeps the main variables separate. If you have just opened an unfamiliar coffee and need a complete starting workflow, follow our method for dialing in a new bag of coffee. If the coffee was previously balanced and has only recently become bitter, begin by recording the current recipe and testing a shorter yield.

Step 1: Measure the existing recipe

Record:

  • Dose in grams
  • Espresso yield in grams
  • Total extraction time
  • Grind setting
  • Temperature, if adjustable
  • Roast level and roast date
  • A short taste description

For example:

  • 18 grams in
  • 42 grams out
  • 35 seconds
  • Medium-dark roast
  • Bitter finish with a dry sensation on the tongue

Without dose and yield, “35 seconds” has very little diagnostic value.

Step 2: Stop the shot earlier

Keep the dose and grind unchanged, but reduce the yield.

If the original recipe was 18 grams in and 42 grams out, try stopping at 36 grams. Taste the espresso once it has cooled slightly.

If the shorter shot is sweeter, fuller, and less dry, the original endpoint was probably too long for that coffee. You can then refine the yield in one- or two-gram increments.

This is often the most direct test when the shot flows normally but becomes unpleasant only near the end.

Step 3: Adjust the grind if the flow is too slow

If reaching 36 grams still takes much longer than expected and the espresso drips slowly, move the grinder slightly coarser.

Keep the dose and yield fixed while testing. A useful comparison might be:

  • Before: 18 grams in, 36 grams out, 38 seconds
  • After: 18 grams in, 36 grams out, 31 seconds

Taste both shots. Do not assume the second is better merely because its time is closer to a common guideline.

Step 4: Check distribution and tamping

If the extraction time varies significantly between shots, the problem may be preparation rather than the average grind size.

Use a repeatable routine:

  1. Dose the same amount of coffee.
  2. Break up visible clumps.
  3. Distribute the grounds evenly across the basket.
  4. Tamp with the tamper level to the basket.
  5. Insert the portafilter without knocking or tilting it.
  6. Start brewing immediately.

You do not need extreme tamping pressure. Once the coffee bed is evenly compressed, consistency and levelness are more important than pushing harder.

Step 5: Lower the temperature after stabilizing the flow

When the ratio, flow, and puck preparation are repeatable but the espresso still tastes too bitter, reduce the brewing temperature slightly.

This is particularly useful for darker roasts. Light roasts may need a different solution, such as a higher ratio, finer grind, or additional temperature, depending on how they taste.

Step 6: Check the water and cleanliness

Old coffee oils on the basket, shower screen, portafilter, or group head can make even a well-dialed espresso taste rancid or bitter. Clean each component according to the machine manufacturer’s instructions.

A Practical Dialing-In Example

Suppose you begin with:

  • 18 grams of coffee
  • 40 grams of espresso
  • A 35-second extraction
  • A bitter taste with a dry finish

Keep the dose and grind unchanged, then stop the next shot at 36 grams. It may finish in about 31 or 32 seconds.

If the shorter espresso is sweeter and less dry, keep the 36-gram yield. The additional four grams were taking the cup beyond its most balanced point.

If the 36-gram shot remains bitter and flows very slowly, adjust the grinder slightly coarser. Pull another shot using the same 18-gram dose and 36-gram yield.

If the flavor improves but remains more roasted than you prefer, try reducing the temperature by 1–2°C.

If the shot tastes sour at the front and dry at the end, or if it sprays and flows unevenly, return to puck preparation before making another major grind change.

This method gives every adjustment a purpose. It also prevents you from chasing a predetermined time without learning how the coffee responds.
